Heat exchanger scale and what it costs you
A pool heater transfers heat through a copper or cupronickel exchanger, and hard water lays calcium scale on those tubes. Scale insulates, so the heater burns longer for less pool temperature, runs hotter internally, trips high limits, and eventually fails the tubes. Water balance is the only real prevention.
What is a heat exchanger and why does it scale?
Inside a gas heater is a bundle of finned metal tubes with pool water running through them and burner flame underneath. That bundle is the heat exchanger, and its entire job is to be a very thin wall between fire and water so heat crosses easily.
Scale forms on the water side of that wall. When water passes over a hot surface, the water immediately touching the metal is far hotter than the pool average, and calcium becomes less soluble as temperature rises. So the hottest surface in the whole system is exactly where calcium leaves the water first.
That means a heater does not need badly balanced water to scale. It only needs water that is already near saturation, and then it creates the local conditions that push it over. Hard fill water gets you near saturation without any help.
How do you know scale is the problem?
The first symptom is time. A heater that used to raise a spa to temperature in forty minutes and now takes ninety, with no other change, is telling you heat is not crossing the wall the way it used to. Nothing about the flame or the gas has changed. The insulation got thicker.
The second is high limit lockouts. Scale means the water film touching the tube cannot carry heat away fast enough, so the metal and the water right at the exchanger get very hot while the pool stays cool. The high limit sees that local temperature and shuts the heater off. A heater that trips its limit while the pool reads seventy degrees is a strong scale signal.
The third is the gas bill and the run hours. A scaled heater does not stop working, it just works longer for the same result, and that shows up as a heater that seems to run constantly during a cold week.
The visual confirmation happens with the heater open. A technician pulling the header sees whether the tubes are bright or crusted, and that inspection is what separates a scale diagnosis from a guess.
Can a scaled heat exchanger be cleaned?
Sometimes, and it depends on how far it has gone. Light to moderate calcium carbonate scale can be dissolved by circulating a properly diluted acid solution through the water side of the exchanger, with the heater isolated and the solution neutralized and disposed of correctly afterward.
That is not a bucket and a hose job. The acid concentration and the contact time matter, because the same acid that removes calcium attacks copper. Too strong or too long and you thin the tube walls you were trying to save, which converts a cleaning into a leak.
Heavy scale, and particularly the harder grayer silicate deposits, often will not come off chemically at all without damaging the tubes. At that point the honest answer is a new exchanger bundle or a new heater, and which of those makes sense depends on the age of the unit and whether the rest of it is sound.
The other thing a cleaning finds is whether the tubes are already breached. A heater that has been running scaled and overheating for years frequently has tubes that are thin, and dissolving the scale off can reveal a pinhole that the calcium was plugging.
What water chemistry keeps a heat exchanger alive?
pH is the lever with the fastest effect. Calcium comes out of solution as pH rises, so a pool allowed to sit above 7.8 is actively plating the inside of the heater every time it fires. Holding pH in the 7.4 to 7.6 range is worth more to a heater than any product you can buy.
Calcium hardness is the ceiling. Once the water carries a lot of dissolved calcium, no amount of pH management makes it safe to heat aggressively. The only genuine way to lower hardness in a pool is to take water out and put softer water in, which is why a partial drain is sometimes the cheapest heater repair there is.
Total alkalinity is the stabilizer that keeps pH from wandering. High alkalinity drives pH up on its own and makes it fight you every time you dose acid. Getting alkalinity into range is usually the step that makes pH control stop being a weekly chore.
A sequestering agent helps at the margin by holding calcium in solution, but it is a delay rather than a solution and it has to be dosed continuously. It is a useful tool alongside balance, not instead of it.
Is it cheaper to fix the water or the heater?
The water, and it is not close. Managing pH, alkalinity and hardness costs a modest amount of attention every week. A heat exchanger is one of the two expensive parts inside a heater and replacing one on an older unit frequently costs enough that a new heater becomes the sensible purchase.
The trap is that the water work has to happen before the damage, and the damage is invisible until it is significant. Nobody sees the inside of a heat exchanger unless somebody opens it, so scale accumulates through years of perfectly happy looking pool water.
A reasonable middle path on a pool with hard water and a heater is to have the heater inspected on a schedule rather than on failure. Knowing the tubes are clean after three seasons is worth the visit, and finding them crusted at three seasons is worth far more than finding them breached at five.
The North Texas part
This is close to a regional signature failure. North Texas fill water arrives hard, pools here evaporate heavily from June through September, and every inch of makeup water carries more calcium into a system that never removes any. A pool topped off three times a week all summer is a pool whose hardness climbs every year on its own. Put a heater in that water and the hottest surface in the plumbing becomes the place all that calcium chooses to land. It is why heaters in Flower Mound, Southlake and Trophy Club commonly show scale symptoms earlier than a national maintenance schedule predicts, and it is why a hard water program and a heater service plan really belong to the same conversation.
When to stop and call
Watching your own heating times and writing down high limit codes is useful homeowner work and it makes the diagnosis faster. Call before you attempt any acid cleaning yourself, because the concentration window between removing scale and thinning copper tubes is narrower than it looks and a mistake turns a service into a replacement. Call immediately if the heater is leaking water from the cabinet, which usually means a tube has already gone.
What scale inside a pool heater does to your gas bill first
You will feel it in run time before you see any fault. Understanding what scale inside a pool heater does explains why a unit that used to warm the pool overnight now needs a day and a half. The metal is still working, it is just wearing a coat. Nothing on the display says so, which is why people replace a heater that only needed the water balance fixed years earlier.
Prevention is the only cheap version of this. Keep calcium and pH where they belong and the tubes stay clean. Ask any tech to open the unit and photograph the tube bundle. You should not have to take that on faith.
Common questions
Does a salt pool scale a heater faster?
Indirectly, yes. Salt systems tend to drive pH upward as they operate, and rising pH is what pushes calcium out of solution onto hot surfaces. It is not the salt itself. It is the pH drift that comes with it, which is why acid demand deserves close attention on a salt pool with a heater.
Will a heater bypass valve help?
It helps with flow rate rather than with scale. A correctly set bypass keeps flow through the exchanger inside the range the manufacturer wants, which prevents both starvation and erosion. It does nothing about calcium chemistry.
How often should a heater be inspected?
In this water, having somebody look inside every few seasons is reasonable, and sooner if heating times have lengthened or high limit codes have appeared. Inspection is cheap next to an exchanger.
